05. Design Polish on Demand
Behavioral Coherence
Improve the parts that are already useful. Accessibility and user control start in 02. In this stage, the team makes them better.
Gate
- All states [P4.7] are consistent in the critical flows.
- WCAG 2.2 AA, plus the legal or contract standard if there is one. The automatic tool shows zero critical or serious violations. A person reviews each success criterion. No exception covers a blocking barrier.
- The streaming output has an announced status, a stable focus and a control to stop it.
- The product shows the AI notice at the moment of the decision. People from the audience understand it.
Authority
- Decides: the design lead who did not make these improvements. If there is no design lead, the PM decides with an external designer.
- Veto: A11Y. If there is no A11Y, the qualified substitute [P2.1] has the veto.
Fallback
Stay in 05, or go back to 04, 03, 02 or 01. The cause tells you where to go.
AI limits
AI gives proposals and does checks. It does not approve brand, interaction, content or accessibility.
Owners
UX, DE (visual), CD and EN (frontend)

06. Ship the POC
In-Context Validation
Release only at the approved exposure level. Each level adds conditions to the level before it. The approval of a demo does not approve a pilot.
Levels
- Demo: use by employees only, with no real data and no external action. An output that a person publishes or sends to third parties is an external action. The label of the output does not change this. A Demo is possible only after 03-A and 04 pass.
- Pilot: people outside the organization, real data or external action, for a limited part of the audience [P4.10]. A Pilot is possible only after 03-B passes.
- Production: general availability, or more people than the Pilot limit.
Gate
- A flag turns off the tested function. The agent cannot get access to the flag. When the flag is off, the product goes to degraded mode.
- The platform controls the cost limits. The telemetry has no personal data. The exposure stops automatically at its end date.
- (Pilot+) 03-B passed with the real model. An independent person approved the containment thresholds. The automatic stop passed its test. SEC from outside the team did a review. If there is personal data, DATA from outside the build team also did a review.
- (Pilot+) The pilot plan has a measured baseline and thresholds to expand or stop.
Authority
- Decides: PO
- Attests: an engineer who did not prepare the release. For the accessibility items, A11Y or the qualified substitute (Pilot+).
- Veto: SEC from outside the team (Pilot+). DATA (personal data). A11Y or the qualified substitute (blocking barrier). The domain expert (M4).
- Reviews: the sponsor (Pilot+, if the PO is also the PM).
Fallback
Turn off the function with the flag. Or go down to the last approved exposure level, if the team did a test of this step. In a Demo, turn off the function and stop the Demo. Then go back to 04, 03, 02 or 01. Send only presentation problems or accessibility problems to 05.
AI limits
The automation does the approved release. AI does not increase the audience, the data or the actions.
Owners
EN and Tech Lead. The PO decides. PM and DE for the pilot plan. SEC from the Pilot
